Attio to HubSpot Migration - Building a Complete Sales System from the Ground Up

The Challenge

The client, a SaaS Startup, was running its CRM on Attio, with sales execution split across several disconnected tools. Relationship data was fragmented: contacts, companies, investors, portfolio companies, and customers and vendors all needed to be understood in relation to each other, and that structure did not exist yet. There was no formal sales flow, no automation behind lead handling, and no unified reporting to track pipeline or forecast revenue. Moving to HubSpot was not just a data transfer; it meant building the sales system itself, from data architecture through to a repeatable, trainable sales process.

 

Our Solution

The engagement was structured across five phases, moving from clean data foundations through to a fully operational, team-enabled sales system.

  1. CRM Migration and Data Architecture

    Cleaned, structured, and migrated all CRM data from Attio to HubSpot. This included company and contact property mapping, multi-level association mapping (Company to Investors, Company to Portfolio, Company to Customers and Vendors), data cleanup covering duplicates, formatting, and validation, and migration of existing lists including ICPs, VC lists, and event lists.

  2. CRM Foundation and RevOps Setup

    Established the base system for scalability and team-wide usage: user roles, teams, and permissions, lifecycle stages and personas, CRM properties and association labels, lead assignment and scoring logic, an integrations audit, organised templates, snippets, and assets, and a list segmentation strategy. This ensured the CRM was structured, secure, and aligned with how the business actually operated.

  3. End-to-End Sales System Implementation

    Transformed the CRM into a fully operational sales engine: a deal pipeline with custom stages, task automation and activity tracking, sales playbooks and sequences, workflow automation and optimisation, reports, dashboards, and KPI tracking, a conversations inbox with live chat, quote template setup, and forecasting setup. This enabled automated execution and revenue tracking inside one system.

  4. Sales Flow Design (Core Transformation)

    Designed and implemented a complete sales flow inside HubSpot so every lead followed a structured journey from source to conversion or nurture, covering inbound and outbound capture, centralised meeting-link tracking, a discovery-stage qualification step, and a decision-based branching flow. This is covered in detail below.

  5. Training, Handover, and Enablement

    Ran hands-on team training sessions, documented CRM usage workflows and playbooks, handled knowledge transfer, and completed final system validation, so the team could operate and scale the system independently.

Sales Flow Design in Detail

  • The sales flow was the core transformation of this engagement: a single, repeatable path every lead moves through, with automation running behind each stage

  • Lead capture: inbound through the website and content, outbound through warm intros, LinkedIn, and cold email, with all leads routed through HubSpot meeting links as the central tracking point

  • Qualification at the discovery stage: understanding the lead's tech stack, evaluating use case and fit, and categorising lead readiness

  • Interested leads move to onboarding, with a shared deck, product or PoC access, and white-glove onboarding

  • Evaluating leads are nurtured through follow-ups and additional information sharing

  • Feature gaps surfaced during the process are captured and added to the product roadmap

  • Not-interested or competitor leads are added to segmented lists for re-engagement after defined intervals

  • The automation layer behind the flow covers lifecycle stage automation, task creation and reminders, segmentation lists, follow-up workflows, and pipeline movement tracking
